Then the same unit called back three times.

First a loose wire. Then a thermostat. Then a drain line during a cold snap. Every visit was warranty, so every invoice said zero.

Here is the part that matters. In the system, that install still shows 31 percent. Nobody moved the truck, the tech and three trips back onto that job. Say it was a $9,000 install and each return visit cost about $600 in labor, truck and parts (example numbers). Counted right, the job made 11 percent. The report never found out.

That is one of two kinds of work contractors do for free without deciding to. The other is the change order that never gets written down. Neither one is bad work or bad intent. Both are recording problems, and both are fixable.

Two Kinds of Free Work

Unbilled change orders were one of the five hidden profit leaks we covered earlier. This post goes deeper on that leak and adds its quieter cousin, the warranty callback.

The change order with no paper. Extra work the customer asked for, agreed on site, done, and then billed at a discount or not at all.

The callback with no job number. A return visit you rightly make because your name is on the work, whose cost never gets tied back to the job that caused it.

The first one loses revenue. The second one hides cost. Together, they make some of your jobs look better than they were and make the month feel tighter than the reports say it should.

The Small Change Orders Are the Expensive Ones

When you go looking for a contractor’s missing margin, the change orders are a good place to start. Not the big ones. Those get priced, signed and billed.

The small ones. An extra outlet. A fixture moved two feet. One more day because another trade ran late. Each one feels too small to stop the job over, so it gets agreed on a handshake.

Then the final invoice goes out, and everyone remembers the conversation a little differently. The customer thought it was included. The foreman thought it was a few hundred dollars. The office never heard about it at all.

Nobody did anything wrong. The process just had no paper in it. Six of those a month at $400 each is close to $29,000 a year of work done and never billed (example numbers).

“While You’re Up There”

Four words that cost a roofer about $300 a job (example numbers).

A second vent. A soft spot in the decking. A gutter that was already loose. Each one takes twenty minutes and feels too small to write up. Nobody wants to nickel-and-dime a customer from the roof, so it goes in free, on almost every job.

Across eighty roofs, that is $24,000, or about a crew-week nobody invoiced. Every trade has its version. The HVAC tech asked to “take a quick look” at the upstairs unit. The electrician asked to add one more fixture while the wall is open. The plumber asked to swap a shutoff valve while the water is off anyway.

It was never generosity. It was a change order with no paper.

The Three Parts of a Change Order

A change order has three parts. Most small ones only ever get the first.

The scope changes. Everyone agrees on site what the extra work is.

The price is written down before the work starts. This is the part that gets skipped.

The customer signs. So nobody remembers it differently at final invoice.

Skip parts two and three, and the extra work becomes a negotiation after the fact. Once the work is done, you are not negotiating anymore. You are asking.

Making this habit stick in the field is less about discipline and more about friction:

Make the form fast. A one-screen change order on a phone, with a photo and a signature line, beats a carbon pad in the truck.

Price the common extras ahead of time. If your techs have a short list of standard add-ons with set prices, they can quote on the spot instead of guessing or giving it away.

Decide who can approve what. If your office cannot approve a $400 change order without calling you, your company has exactly one decision-maker. Set a dollar limit your foremen and office can approve on their own.

No signature, no extra work. The rule protects the customer as much as it protects you. Nobody gets a surprise on the final invoice.

Callbacks That Show Up as Zero

A warranty callback shows up in your books as zero. No invoice, no revenue, so no line. But the truck rolled, the tech got paid and the part came off the shelf.

Because the visit has no job number, its cost lands in general overhead, spread across every job you did that month. The install that caused it keeps its original margin. So the report says the work was profitable, and the work that keeps coming back looks exactly like the work that doesn’t.

Every contractor has gone back to fix something for free. A deck that settled. A door that stopped closing right after the first frost. You go back because your name is on it, and that part is right. Standing behind the work is not the leak. Not tracking it is.

The fix is a recording habit, not a quality crackdown:

Give every callback a job number tied to the original job.

Log the tech’s hours, the truck trip and the parts against it, even when the customer’s invoice is zero.

Review callbacks by install type, crew and equipment line once a quarter.

Within a quarter, you can usually see which installs, crews or equipment lines are quietly giving back their margin. That is exactly the kind of answer job costing is supposed to give you, and it only works if the callbacks land on the job.

What the Callback Log Tells a Buyer

Picture an owner sitting down with a buyer for his company. The buyer’s first request was not revenue or the customer list. It was the callback log for the last three years.

Callbacks tell a buyer how good the crews really are, without asking anyone. This owner had never kept that log. The callbacks lived in text messages. The work was good. He just could not show it.

Quality you cannot prove gets priced like quality you do not have. The same log that fixes your job costing today is the one that backs up your reputation when it matters most.

Free Work Still Gets Paid For

All of this work gets paid for by someone. The crew’s hours hit payroll every week. The parts get bought. The truck burns fuel. When the matching revenue never shows up, the gap comes out of cash, which is a big part of why busy contractors stay broke.

You do not need to stop doing the extra work or stop going back for callbacks. You need the extra work priced and signed, and the callbacks recorded against the job that caused them.

Take the Next Step

Change orders and callbacks are a Level 1 problem: Financial Control, the first of the six levels of a contractor business. If your reports cannot see free work, every number built on top of them is a little too optimistic.

The free 5-minute Contractor Growth Assessment scores your business on all six areas, starting with whether your job costing can see this kind of leak.

Take the free Contractor Growth Assessment →

Unwritten change orders and callbacks booked at zero are work contractors do for free.
