The calendar is packed. Crews are booked out weeks, maybe months. Revenue on paper looks better than it ever has. And yet every Friday morning, before payroll clears, you’re doing math in your head and hoping the number holds.
You’re not imagining it, and you’re not doing anything uniquely wrong. “Busy but broke” is one of the most common patterns in the trades, and it has almost nothing to do with how much work you’re winning. It has everything to do with what happens to the money between the day you win the job and the day it actually clears your bank account.

Revenue Is a Headline. Cash Is the Story.

Here’s a scenario that plays out in contracting businesses every month: a company bills $80,000 (example numbers) over four weeks — a genuinely strong month by any measure. But when the owner checks the account Friday morning, there’s $4,200 in it (example numbers). Same business. Same “great month.” Two completely different pictures.
That gap isn’t a mystery, and it isn’t a sign the business is failing. It’s what happens when revenue — a number on an invoice — gets treated the same as cash — a number in your account. They are not the same thing, and the businesses that stay ahead are the ones that stop confusing the two.

Where the Money Actually Goes

When a job gets booked, a chain of cash events starts moving before you ever see the check. Understanding that chain is the whole ballgame.
Materials get fronted first. Most contractors are buying materials and supplies before the customer’s deposit clears, or in amounts that exceed that deposit. That’s real cash leaving the business days or weeks before the matching revenue shows up.
Receivables move more slowly than payroll. Your crew gets paid weekly. Your commercial or larger residential clients often pay on net 30 or net 45 terms. That mismatch means the money you “made” this month might not actually land until next month — while payroll, fuel, and insurance don’t wait.
Debt payments come out on schedule, revenue doesn’t. Equipment loans, vehicle payments, and credit card balances from fronting last month’s materials all draw on a fixed schedule. Revenue is lumpy. Debt service isn’t.
Taxes need to be set aside, not discovered in April. A strong revenue year without tax planning turns into a tax bill that lands like a surprise, pulled straight out of whatever cash happens to be sitting in the account at the time.
Payroll and overhead are non-negotiable. They get paid regardless of whether this week’s invoices have cleared. That’s the piece that turns a “good month” into a nervous Friday.
Stack all of that up, and an $80,000 month can leave $4,200 in checking without a single thing going wrong operationally. The business is healthy on paper. It’s just cash-blind.

Why “Just Get Busier” Doesn’t Fix It

The instinct when cash feels tight is to book more work. More jobs, more revenue, more cushion — right? Usually, the opposite happens. Every new job you win means more materials fronted, more payroll before that job’s revenue lands, and a thinner cash float, not a thicker one. Contractors who scale bookings without scaling cash visibility don’t grow their way out of the problem. They just go broke slower, one busier month at a time.
That’s the “busy trap”: more jobs in, more cash out before it’s in, and an owner working harder every month to stand in the same place financially.

Five Signs You’re Busy but Broke

You’re fronting materials on your personal or business card because deposits are too slow to keep up.

You’ve used one job’s deposit to cover payroll or materials on a different job.

You dread Thursday, because payroll hits Friday and you haven’t checked the balance yet.

Revenue keeps climbing year over year, but your bank balance never seems to move with it.

You can tell someone your backlog in booked jobs — but not your cash runway in days.

If two or more of these sound familiar, the issue isn’t how much work you’re winning — and it’s usually not the only level that needs attention. It’s that you don’t have visibility into your cash position before you need it.

This Isn’t a Sales Problem — It’s a Visibility Problem

The uncomfortable truth is that most contractors run their business by watching the calendar and the bank balance, and not much in between. Backlog tells you what’s coming in someday. The bank balance already tells you what happened. Neither one tells you what’s about to happen to your cash three or four weeks out — when materials get fronted, when receivables are due, when payroll and taxes hit.
That middle layer — real cash flow visibility — is what separates a contractor who’s genuinely growing from one who’s just busy. It’s not about working harder or bidding bigger jobs. It’s about knowing, before you say yes to the next job, whether your cash position can actually absorb it — which starts with knowing what each job actually costs to build.
Booked solid isn’t a business plan by itself. It’s a pipeline. What turns that pipeline into a business that doesn’t sweat Fridays is understanding exactly where the cash goes between the bid and the bank.

Take the Next Step

If Fridays feel like this — booked solid, working harder, and still watching the account nervously — the problem usually isn’t your sales. It’s not knowing where your cash is actually going before it’s gone. The free 5-minute Contractor Growth Assessment is built to show you exactly that: where your cash is leaking and what it would take to build real breathing room, without adding more jobs to an already full calendar.
Take the free Contractor Growth Assessment →

Booked solid and revenue is up, but cash is tight every Friday?
